Case study · Interior design

Sira Studio takes every project through ten clear phases.

An interior design studio needed one system to carry each client from first enquiry to final handover, with no project moving ahead before approvals, files and payment were in place.

The client

Sira Studio is an interior design studio working on residential and commercial projects, from concept and 3D design through to on-site execution. The team covers project management, finance, site supervision and content.

The problem

Projects moved from design to site work without consistent sign-offs, files or payment checks.

Leads arrived through WhatsApp, Instagram, referrals and walk-ins with no single record. Approvals happened in conversation, measurements and renders sat in different places, and execution could start before an invoice was paid.

Proposed solution

A gated project lifecycle, where each phase has a checklist and a status that can't be reached until its gate is met.

The system runs on three rules: no execution without confirmed payment, no closure without complete documentation, and every task has an owner and a due date.

What we built

  • CRM Space. One Leads pipeline with fields for source, project type, budget, proposal value and outcome.
  • Projects Space. One List per won client, covering discovery, site visit, concept, 3D design, final presentation, execution prep, execution, handover and archive.
  • Payment flow. Runs alongside execution prep and is owned by finance. Nothing goes on site until it's marked Paid.
  • Admin Space. Payments, Meetings and Team lists, with onboarding and probation tasks for new hires.
  • Google Drive structure. Seven numbered folders per project, each linked to its ClickUp task.
  • Founder dashboard. Revenue, pipeline, projects by phase, team workload and payment status.

Automations

  • Lead marked Won → project created and assigned to the project manager.
  • Phase advanced with no Drive link → warning comment posted before work continues.
  • Final design approved → payment task created and execution prep starts.
  • Invoice marked Paid → execution unlocked and project manager notified.
  • Invoice overdue → founder notified immediately.
  • Project archived → closure checklist runs and a 30-day client check-in is scheduled.

The outcome

  • Every enquiry is logged with a named owner and actioned within 24 hours.
  • Approvals, files and payment are checked before each phase, not after.
  • The founder monitors the business from one dashboard instead of managing tasks day to day.
